Agency Project Workflow Template: From Brief to Close
A reusable project workflow template for agency briefs, assignments, milestones, feedback, revisions, approvals, invoices and closure.

1. Qualify the request
Confirm the service, outcome, scope, budget, deadline, decision maker and required source material before accepting the order.
2. Convert the brief into milestones
Break the outcome into reviewable stages. Each milestone should have a deliverable, owner, due date and approval requirement.
3. Route feedback through the project
Record feedback and revision requests beside the relevant delivery instead of splitting the decision history across email and messaging apps.
4. Close delivery and finance together
Confirm final approval, deliver the agreed files, record the invoice and payment state, then archive the project with its full history.
5. Define status entry and exit rules
Every stage should describe what must be true before work enters and leaves it. “Client review” should mean a specific deliverable is ready and a response date is recorded; “completed” should mean delivery and financial records are reconciled.
6. Assign one accountable owner
The owner keeps dependencies moving and records the next action even when several specialists contribute. Small-agency founders should be assignable when they are delivering the project themselves.
7. Review exceptions weekly
Focus the weekly review on late milestones, blocked approvals, overloaded people, unpaid invoices and projects without movement. The system should already contain routine status; the meeting is for decisions.
A reusable project checklist
Use the same minimum checklist for every accepted project, then adapt milestones to the service.
- Confirmed scope, value, currency and due date
- Named owner and assigned contributors
- Milestones with approval rules
- Central files and decision history
- Invoice and payment record
- Final delivery and closure note
